Challenge Statement:
The current lack of an easy onboarding system makes it challenging to incubate communities from various geographical localisations on Arbitrum, leading to fragmented outcomes across the ecosystem. PITCH: Proposal for Local Hubs Working Group | Loom
Proposal: Local Hubs Working Group
Problem
The current lack of an easy onboarding system makes it challenging to incubate communities from various geographical localisations on Arbitrum, leading to fragmented outcomes across the ecosystem. There is a need for a unified approach to nurture and grow these communities, ensuring they contribute meaningfully to the broader Arbitrum ecosystem.
Solution
We will form a Local Hubs Working Group with the goal of sourcing and incubating as many local hubs as possible across the Arbitrum ecosystem globally and gathering them during HubHack, an IRL event.
Key Terms
- Hub: Regional/ Local Arbitrum Community
- Hub Lead: The community Lead
- Playbook: a comprehensive Guide for Hub Leaders
- Call for Hubs: the application program for hub leaders.
- HubHack: Twice a year, IRL event with hub leaders to assess each hub’s progress, tackle pain points and update the Local Hubs Playbook. (scope of a future proposal)
Launching Phase: Playbook & Call for Hubs
3 months (expected September - November 2024)
- Create Local Hubs Working Group.
- Create & market v1.0 of the Local Hubs PlayBook.
- Create & market the Hub Leads Call for Hubs.
- Review application and select twenty local hub leads.
- Organize a workshop to onboard the 20 Hub leaders with the playbook.
- Create an activity report.
This playbook will include ( but not limited to: )
- Onboarding Modules
- Event Organization Templates
- Workshop and Bootcamp Modules
- Hackathon Structures
- Best Practices and Resources
- Essential Software Tools
- Funding Procedures (Questbook, Thrive, Arbitrum Foundation)
- Obtaining a Subdomain
- FAQs and Troubleshooting Guides
- Contact Information for Support and Mentorship
- Case Studies of Successful Hub Projects
- Roadmap to HackHub
The playbook will guide all HUBs through the A.I.D.A model (Awareness, Interest, Desire, Action).
Expected Outcomes
We consider this proposal successful if the working group delivers the Playbook v1.0, creates the Call for Hubs, selects and onboard 20 Hub Leads, and have them organize their first live meet-up.
Budget
- $100k for the Local Hub Working Group (first 3 months)
The budget will be split as follows:
- $75k - To cover the working hours of the working group’s members (4-5 team members) and designers. 3 months report, community engagement, handover.
- $20k - Marketing, targeted contributor outreach, Pre/Post Event Media Production, AV software and other licensing.
- $5k - online workshop and teaching sessions.
Conclusion
The “Local Hubs Working Group” proposal aims to unify and enhance Arbitrum’s global community efforts through a structured, regional hubs system.
By providing clear guidelines, support, and a path for growth, we can foster vibrant local communities that contribute significantly to the Arbitrum ecosystem, ultimately leading to the development of high-quality startups and sustained ecosystem growth.
